Every cruise ship that docks in Dubrovnik, Kotor, or Split offers shore excursions — guided group tours that take you to the local sights and bring you back. They’re convenient, they’re safe, and the ship guarantees it will wait if the excursion runs late. But they’re also expensive, inflexible, and follow the worst possible timing.

We pick up cruise passengers from Gruž and the Port of Kotor regularly. The excursion coaches leave in a block in the morning from the same parking lots, and the cruise crowds bottleneck at the city walls and the Lokrum ferry behind them. Here’s the honest comparison from someone who runs the alternative.

Dubrovnik: the biggest difference

Ship’s excursion — Dubrovnik walking tour

• Cost: €50–80 per person
• Duration: 2–3 hours
• What you get: bus from Gruž port to Pile Gate (3 km), guided walk of the old town, free time, bus back
• What you miss: doing it at the right time. Every cruise excursion lands ~3,000 people in the old town between 9 and 10 am. The city walls are a slow queue. Stradun is a shuffle.

Ship’s excursion — Dubrovnik to Mostar day trip

• Cost: €100–180 per person
• Duration: 10–12 hours
• What you get: bus to Mostar (2.5 hours each way), 2 hours of free time in Mostar, guide commentary
• The problem: 5 hours on a bus, 2 hours in Mostar. At €150 per person for a couple, that’s €300 for a very long bus ride. And you’ll share it with 40+ people.

Two hours is enough to walk the bridge and eat, and not much else. A private route covers the same drive time but typically gives 4–4.5 hours in Mostar, plus a stop at Počitelj on the way back when you’re tired but the light is best.

Private driver — Dubrovnik

Gruž port to old town: you don’t need a driver for this — take the €1.73 city bus 1A, 1B, or 3. The old town is a 10–15 minute bus ride from the cruise port.

Full-day private driver in Dubrovnik: hire by the hour. The driver meets you at the port, takes you to Lokrum Island first (while cruise groups crowd the old town), then Cavtat for lunch, back to the old town at 3 pm when the crowds thin, returns you to the ship with time to spare. You see more, at the right times, with zero logistics.

Dubrovnik to Mostar private transfer: from €230 for the whole car (not per person). Split across the car, that is a fraction of the €100–180 each the ship’s bus charges. The private driver includes stops at Počitelj and optionally Kravica Waterfalls, moves on your schedule and handles the border.

Kotor: where the ship’s excursion makes the least sense

Kotor is the cruise port where the ship’s excursion is hardest to justify. The old town is 200 metres from the pier — a 2-minute walk. You don’t need a bus to get there.

Ship’s excursion — Kotor walking tour + Perast

• Cost: €65–135 per person
• Duration: 4–5 hours
• What you get: bus to Perast (15 min), guided walk, bus back to Kotor, guided walk of old town, free time
• The problem: you spend half your port time on a bus with 40 people travelling to a place that’s a 15-minute taxi ride away. The excursions leave together in the morning — hitting the old town and Perast at peak crowd time.

A full-day private driver from the Kotor pier opens up Perast + Budva + Sveti Stefan viewpoint — far more than any ship excursion covers. The driver meets you at the pier, handles parking and logistics at each stop, and gets you back to the ship with time to spare.

Split: the easy port

Split is the simplest of the three. The cruise terminal sits 600 metres from Diocletian’s Palace — a 7-minute walk. Ship excursions for “Split walking tour” are pure margin. Real value-add private excursions from Split:

• Split → Trogir (40 minutes by car, Trogir is a UNESCO walled town)
• Split → Krka National Park (1 hour, waterfalls) — much better than Plitvice for cruise day timing because closer. Note that the park prohibits swimming except at specially marked and designated places, and Skradinski Buk is not designated for bathing, so don’t plan the day around a swim.
• Split → Mostar (2.5 hours each way, same proposition as from Dubrovnik)

A private driver for Split → Trogir + Krka is quoted as one price for the car for the day — ask us for the figure — and you divide it by the number of you. Ship excursions to Krka run €130–180 per person.

When the ship’s excursion IS the right call

The honest answer — there are scenarios where the ship excursion wins:

1. Mobility issues. If you need accessible transport, wheelchair access or assistance, the ship’s excursion is designed for this. Private drivers can accommodate, but the ship’s infrastructure is more reliable for accessibility.

2. The ship-wait guarantee. If the ship’s excursion runs late, the ship waits (up to a point). If you’re on your own and miss the ship, you chase it at the next port at your own expense. For risk-averse travellers, this guarantee has real value. We mitigate this with conservative return-time buffers, but the ship’s excursion does carry an actual contractual guarantee that we can’t match.

3. Zero-effort trips. If you’re visiting 8 ports in 10 days and genuinely don’t want to plan any of them, the excursion-desk-to-bus-to-sight-to-bus-to-ship pipeline requires no thought.

4. Remote or difficult-to-reach destinations. Some excursions go to places that are genuinely hard to reach independently — though this rarely applies in Dubrovnik or Kotor, where everything is close.

When the ship’s excursion is the wrong call

1. The port is walkable. Kotor old town is 200 metres from the pier. Dubrovnik old town is a €1.73 bus ride. Split’s Diocletian’s Palace is a 7-minute walk. You don’t need a €65 bus tour to get there.

2. You’re 3+ people. At 3–4 passengers, a private driver costs less per person than the excursion and offers infinitely more flexibility.

3. You want to see more than the excursion covers. Ship excursions to Mostar give you 2 hours. A private driver gives you 4+ hours and includes scenic stops.

4. You care about timing. Ship excursions leave together in the morning and hit the sights at peak crowd time. A private driver or DIY lets you do things in the smart order — fortress at 8 am, Lokrum before the crowds, old town after 3 pm.

5. You’ve been to the port before. Repeat visitors know what they want to see. A private driver lets you skip the highlights-tour and go deeper.

How a cruise-day private driver actually works

For people who haven’t done it: the logistics are simpler than you’d expect.

1. Booking: you give us your ship name, port and arrival time when you book. Confirmation includes the driver’s phone number.
2. Pier meet: driver waits at the official meeting area with a name board (Gruž has a designated drop-off zone; Kotor’s pier dumps you a few metres from where we wait).
3. Itinerary: discussed in the car or pre-set in your booking. We’re flexible — many cruise customers say “you decide, we trust you.”
4. Buffer: we plan to have you back 60–90 minutes before all-aboard time. Drivers know cruise departure conventions for the local port and build in a margin.
5. Payment: card on booking, or cash on the day — your choice.

A private driver for a cruise day is the middle ground between the ship’s excursion (no flexibility, high cost per person) and full DIY (maximum flexibility, requires planning):

Is a private driver cheaper than a ship excursion? At 2+ passengers sharing, a private driver is usually cheaper per person AND covers more ground. At 1 passenger, the excursion may be cheaper but less flexible.

What if I miss the ship because I used a private driver? The ship will not wait for independent travellers. Build a 30–60 minute buffer into your return time. A good private driver knows the timing and will get you back early — we plan for 60–90 minutes before all-aboard.

This route crosses an external Schengen border. What you need depends on your nationality: some nationalities may cross on a national identity card for short stays, others require a passport, and your document must be valid well beyond your return date. Current EU entry procedures, including biometric registration for non-EU travellers, may apply on crossing. Waiting time is not guaranteed and can be long in July and August. Check the official requirements for your own nationality and document before you travel. Kotor → Mostar from a Kotor cruise pier is technically possible but tight on time (5+ hours of driving plus the city visit) — on a cruise day, the border is the part of the plan that cannot be promised.
